Challenge
Qamarero, a fast-growing hospitality startup, needed a robust, scalable cloud platform without an in-house DevOps team. It started from a fragmented setup (frontend on Vercel, WordPress outside Kubernetes, no standardized observability or reproducible deploys) that had to support a growing order volume with high availability, controlled costs and the ability to evolve without friction.
Solution
Craftech joined as a dedicated DevOps team. In the first year it consolidated all infrastructure on AWS over Kubernetes —unifying frontend, backend and sites into a single platform, migrating the frontend from Vercel to EKS and WordPress to Kubernetes, with ArgoCD/GitOps and dynamic per-feature environments. In the second year it modernized it: full migration to EKS Auto Mode (DEV and PROD), a layered alerting model (6 layers, reusable Terraform module), four consecutive EKS upgrades (1.31→1.34) with no disruption, migration of the observability stack and External Secrets to GitOps, compute on Graviton (ARM) and Spot instances, and a data analytics pipeline (PostgreSQL → S3 via DMS, ETL with Glue, queries with Athena).
Results
An estimated 20–40% reduction in EC2 compute cost (Graviton + Spot). The platform stayed on a supported Kubernetes version at all times (4 EKS upgrades with no business interruption), with full observability and actionable layered alerts maintainable via IaC and fewer false positives, 100% reproducible and auditable deploys through GitOps, and a platform that sustains 100M+ orders and scales automatically with demand.
