Kigo (formerly Parkimovil, legal entity Cargo Móvil S.A.P.I. de C.V., part of the XAL Digital Services group) is Mexico's leading urban-mobility platform: parking meters, parking lots, fines, tolls and access control in a single app, using the phone as the means of identification and payment. It operates across Mexico's main cities with expansion into Latin America, surpassing 1.5M+ downloads and 170k+ daily operations. Craftech acts as its AWS platform team and is also building its new IoT management platform.

Challenge

Kigo's infrastructure was scattered and loosely standardized on AWS Oregon: 21 services on App Runner plus 6 on ECS/Fargate, databases on RDS, no consistent IaC, manual deployments, fragmented observability and decentralized access. They needed to consolidate and modernize the platform, strengthen security and deployment agility, and operate from the AWS Mexico region to cut latency and bring data closer to their users, all with minimal disruption to a critical production service. In parallel, they needed to build the management console for their IoT device fleet from scratch.

Solution

Craftech redesigned the infrastructure on Kubernetes (EKS) in AWS Mexico with multi-environment clusters (dev and prod isolated in separate accounts and VPCs), standard IaC with Terraform + Terragrunt on a centralized repository, GitOps with ArgoCD and CI/CD pipelines, and service dockerization. It centralized access securely with AWS Identity Center integrated with Google Workspace and VPN, plus peering to the legacy account. It migrated services and Aurora MySQL/PostgreSQL databases (~80-90M records) with a minimum-downtime strategy, and enrolled the project in AWS MAP for migration credits. After the project Craftech stayed on as a continuous DevOps partner and added the new IoT platform on a serverless architecture (Lambda + API Gateway, RDS PostgreSQL, Cognito, Next.js/React frontend).

Results

27 microservices migrated to EKS (21 from App Runner and 6 from ECS/Fargate) multiplied across environments, with the development cluster deployed within the first ~2 months. The production database migration (~90M records) was completed with minutes of downtime. The platform became 100% infrastructure-as-code (Terraform/Terragrunt) with GitOps/CI-CD deployments, eliminating manual production tasks; centralized, secure access via AWS Identity Center + VPN, with no public exposure of components; and operation in the AWS Mexico region with improved latency and data residency. The new IoT platform (MVP) was delivered in 6 sprints with dev/prod environments and a serverless architecture. Craftech now sustains continuous DevOps operations and the platform's ongoing evolution.
