ePayco modernizes its payment platform from ECS to EKS with GitOps, NPS 10/10
ePayco is a leading online payment gateway in Colombia, specialized in digital transaction processing for merchants and businesses. At project start it was in a phase of strong growth driven by its acquisition by a bank, which spiked demand on its platform and the urgent need to modernize its infrastructure for more scale, availability and efficiency.

Challenge
ePayco ran on Amazon ECS with poorly automated CI/CD and an architecture transitioning from monolith to microservices. It used high-cost monitoring (Datadog) without a scalable observability strategy, had no GitOps (manual deploys with inconsistencies across environments), and inconsistent management of secrets, configs and Kubernetes resources. The bank acquisition added pressure and frequent client-side blockers.
Solution
Craftech ran the project in two stages with Squad 2: an assessment (Sep–Oct 2024) with discovery, roadmap and target EKS architecture; and the migration and modernization (Jan–Aug 2025) including migration of all production services from ECS to EKS, GitOps with ArgoCD (one repo as the single source of truth), a CI/CD pipeline with AWS CodePipeline + ArgoCD, custom Helm Charts, an observability stack with OpenTelemetry + KEDA as a lower-cost alternative to Datadog, secrets management with External Secrets, SAST in CI/CD, CloudFlare Enterprise, and Infrastructure as Code with Terraform, plus documentation and team enablement.
Results
The project closed with NPS 10/10 and 'Very Good' satisfaction across every service review. 100% of the migration epics were completed (assessment, automation, pre-production migration, telemetry, documentation and training), with a fully automated CI/CD pipeline from commit to Kubernetes deploy, end-to-end GitOps with reproducible and auditable infrastructure, and a projected observability cost reduction by replacing Datadog with an open-source stack (OpenTelemetry + Grafana). Knowledge transfer left ePayco's team able to self-manage.
